The Challenge

The client received a high volume of supplier invoices and financial documents as scanned image PDFs — not searchable text. The team was manually reading and re-keying every figure into Xero, a process consuming several hours daily and introducing consistent data entry errors.

Standard OCR tools were tried previously but failed on low-quality scans, handwritten annotations, and non-standard document layouts — delivering unreliable output that still required manual checking.

The team needed a solution that could handle real-world document quality and connect directly to Xero without human intervention, while meeting strict data protection requirements for financial records.

The Solution

We built a custom OpenAI AI agent that uses GPT-4 Vision to read and interpret image-based PDFs at a semantic level — understanding document structure, context, and figures even on low-quality scans. This is then cross-validated against a second OCR pass to catch discrepancies and achieve 96% extraction accuracy.

Validated data is automatically pushed into Xero via the Xero API — creating bills, reconciling accounts, and categorising transactions without any manual input. Only flagged exceptions surface for human review.

The platform is built with Microsoft Entra ID authentication, full data encryption, and layered security controls meeting financial data protection standards and GDPR requirements.

Additional operational controls were built in: an OpenAI API credit tracker alerts the team before usage limits are reached, and upload rate limiters protect server performance during high-volume periods. Full audit logs record every document processed, every decision made, and every exception raised.
